The Situation

A PE backed UK retailer needed an independent assessment of its technology estate, operating model and cost base. The executive team wanted clarity on whether to optimise the existing landscape or pursue more significant transformation, while identifying opportunities to reduce technology spend and improve business capability.

The Task

Engaged as an independent technology advisor to assess the current environment, identify strategic options and provide the executive team and Board with pragmatic, commercially grounded technology strategy and investment direction.

The Action / Approach

Led a review spanning enterprise architecture, ERP, digital commerce, data, integration, HR technology, cyber, infrastructure and technology operating model. Assessed major supplier relationships and technology spend, benchmarked alternative platforms and commercial models and engaged business and technology leaders to understand capability gaps and priorities. Developed strategic options covering optimisation of existing estate through to a more modular greenfield approach, including cost, risk and organisational implications.

The Result

Presented findings and strategic options to the Board, creating a clear basis for technology investment decisions. Identified a significant potential cost optimisation opportunity alongside priority areas for reinvestment, and established a practical path towards a simpler, more integrated and commercially sustainable technology estate.
