The Situation

A multinational FMCG had fragmented local planning processes for semi-finished goods (SFG), which were growing in complexity as consumer needs evolved. Having set a direction to create an Ultimate Control Tower to unlock supply planning operational efficiencies, this was a vital missing piece of the puzzle.

The Task

To design and implement a unified above-market SFG planning capability, considering people, process and technology requirements.

The Action / Approach

Visited regional factory hubs where current responsibilities were based, to map the current state, understand the product portfolios, establish best practices, and form strategic relationships with the global planning hub. Developed organisational structures, processes and systems before overseeing recruitment and providing ongoing coaching until capabilities were fully established.

The Result

Successfully implemented a robust centralised SFG planning capability that streamlined regional operations, provided standardised rough-cut capacity planning (RCCP) with aggregable views by format, factory, market, etc. It enabled a host of significant benefits including sourcing cost savings, capital avoidance, efficient contingency planning, inventory optimisation, write-off avoidance, and service delivery improvement.
